  1. Talk to decision‑makers

    Fifteen‑minute calls with Sales, CS, Finance, Ops. Ask:

    • “Which decision can’t you make today because data is missing or untrusted?”

    • “What are your primary goals, objectives want to achieve in this quarter year?”

    • “How are you using data right now?”

    • “If had whatever data, insights available what would be to achieve this result?”

    • “What do you do after knowing these metrics?”

  2. Spot the repeating pains

    Three themes surface every time revenue visibility, churn forecasting, margin clarity.

    You need to step out of your “engineering role” and step into a “business analyst role”.

  3. Tie each theme to a measurable goal

    Signal / Patter → Prone to churn/upsell customers → CS can act faster → More NRR & LTV

  4. Score complexity 1–5

    Data quality, tech gaps, change management. Be ruthless.

  5. Lock your quarterly roadmap

    Pick one to three top‑left items. Everything else becomes noise you politely decline.

A real‑world story

A few quarters ago our team ran this exercise for a $70 M ARR company drowning in data.
